A one-page monthly marketing report that leads to decisions
How to build a monthly report short enough to be read: a handful of numbers, commentary that explains change, and decisions with named owners.

The ad dashboards each show a cost per lead that looks acceptable. Then the showroom manager points out that most serious buyers phone or send a WhatsApp message, some simply walk in, and plenty of form enquiries come from outside the delivery area. Which cost per lead is right? Usually none of them, because each platform counts only what it can see, and none of them knows which enquiries became real conversations.
Cost per enquiry divides spend by every contact received. Cost per qualified lead divides spend by the contacts worth a salesperson's time. The second guides budget far better, but only if everyone applies the same definition.
Agree the criteria with sales and keep them short. For a tiles and sanitaryware dealer with one showroom, a qualified lead might be someone who meets all of these.
Set a deadline for marking each enquiry, such as two working days after first contact, so nothing sits unmarked at month end.
Web forms are the easy part. The gaps are in the other routes, and each needs its own method.
Use labels in the WhatsApp Business app, or fields in your CRM, to mark each enquiry's source and whether it qualified. Phone numbers and chat details are personal data under India's DPDP Act 2023. Its notice and consent duties are being phased in under the DPDP Rules 2025, so build to that standard now: tell people why you are recording their details, use them only for that purpose and do not keep them longer than needed. Buyers in the EU or UK bring GDPR obligations as well.
Spend is usually understated because only media gets counted. Include everything the channel needs to run.
When one cost serves several channels, such as a product photoshoot, split it by a simple rule and write the rule down. Using the same rule every month matters more than finding the perfect one.
Give each channel a row with these columns: spend, enquiries, qualified leads, cost per enquiry, cost per qualified lead and a note. Keep a row for unknown source. Do not spread it across the other channels. Leaving it in plain view is what keeps people fixing the capture.
Allow for the time lag. Money spent in the last week of a month produces enquiries in the next, and qualification takes a few days. For channels with few enquiries, look at a rolling three months so one slow month does not decide the budget.
Read the two costs together. A channel with a low cost per enquiry and a high cost per qualified lead is producing volume sales cannot use. For the tiles dealer, that could be a broad Meta campaign drawing messages from other states. A channel with a higher cost per enquiry but a lower cost per qualified lead deserves more money, even though its own dashboard looks worse.
A cheap enquiry that sales cannot use is not cheap; its cost has simply moved from marketing to the sales team.
Once qualification is recorded reliably, share it with the platforms that bid on your behalf. Google Ads can take offline conversion imports or enhanced conversions for leads, so bidding learns from qualified leads rather than every form fill. Meta's Conversions API can receive lead stages from your CRM in a similar way. Both depend on an identifier kept from the original enquiry, such as the click ID or a hashed email address or phone number, and both need a privacy notice that covers this use. Start with one platform, check its reported figures against your sheet for a month, then add the next.
Agree a short written definition of a qualified lead with sales, and start logging the source of every phone, WhatsApp and walk-in enquiry this week.
