Performance Max: when it helps and when it hides problems

Performance Max can find buyers across Google's channels or quietly buy junk leads and brand clicks. How to tell which, and the guardrails to set.

Reviewing paid campaign performance

A Performance Max campaign has run for two months. The account shows more conversions at a lower cost than your Search campaign ever managed, yet the sales team says enquiries have become thinner. Both can be true at once. The explanation usually lies in what the campaign has been told to count, and in which searches and placements it has been allowed to buy.

How Performance Max decides where money goes

Performance Max is one campaign that can show ads across Search, Shopping, YouTube, Display, Discover, Gmail and Maps. You supply assets such as headlines, descriptions, images, video and logos, a final URL, optional audience signals and search themes, and a conversion goal. Google's bidding then chooses the channel, placement and search for each auction.

Audience signals are starting hints, not targeting limits. The system begins with them and then goes wherever it finds conversions. That is the purpose of the campaign type, and it is why the quality of your conversion data matters more here than in a Search campaign with a fixed keyword list. If a cheap placement produces something recorded as a conversion, the campaign buys more of that placement.

Where it tends to help

  • Online stores with a clean product feed in Google Merchant Center. Product data gives the system something concrete to match against searches, and Shopping placements carry much of the load. A handloom saree seller with accurate titles, prices and stock status is a reasonable fit.
  • Businesses that record sales, or leads their team has confirmed, rather than every form fill. When the conversion is real revenue, the system's hunt for cheap conversions lines up with your interests.
  • Advertisers who can supply their own images and video. Without them, Google can generate assets for you, and those may not present the brand the way you would.
  • Accounts with a working Search campaign that want extra reach, rather than a replacement for it.

Where it hides problems

The same mechanism can make weak results look strong, particularly in lead generation. Picture a customs clearance agent in Chennai using Performance Max to find importers.

  • Junk form fills. An open contact form becomes the cheapest conversion available. Accidental or automated submissions from Display and app placements count the same as an importer asking for a quote.
  • Its own brand name. People searching for the agent by name would have found it anyway. When Performance Max serves ads on those searches, it takes credit for enquiries that were never at risk.
  • Soft conversion actions. If page views, button clicks or scroll depth are set as primary conversions, the campaign optimises for them.
  • Pages nobody chose. With final URL expansion on, Google can send traffic to whichever page on the site it judges relevant, including a careers page or an old news post.
  • Blended totals. Overall numbers look healthy while one channel produces the results and another spends without return.

The campaign total is the least useful number Performance Max reports. The split behind it, by channel and search term, is where the answers are.

Guardrails to set before spending

  • Count real outcomes. In the campaign's conversion goals, keep only actions that represent a sale or a genuine enquiry as primary, and move page views and minor clicks to secondary. For lead generation, import the leads your team qualifies from your CRM so the system learns which enquiries became business.
  • Protect brand searches. Apply a brand exclusion so Performance Max does not serve on your brand name, and cover those searches with a separate low-cost Search campaign where the cost is visible.
  • Add negative keywords. Performance Max supports campaign-level negative keywords, and account-level negatives apply to it too. They work on Search and Shopping inventory, not on YouTube or Display, so they are one guardrail rather than the whole fence.
  • Control landing pages. Turn final URL expansion off, or leave it on with URL exclusions for careers, blog, policy and login pages.
  • Harden the form. Add spam protection, validate phone numbers and include one qualifying question, such as the port of entry, so accidental submissions are less likely.
  • Supply your own creative. Upload images and at least one video for each asset group.
  • Split asset groups by service, such as air cargo and sea cargo clearance, each with its own final URL and search themes, so reporting shows which offer is working.

What to check every fortnight

Guardrails drift as campaigns and websites change. A short, regular review catches it early.

  • Search terms. Performance Max has its own search terms report. Look for brand searches that slipped past the exclusion and themes that need negatives.
  • Channel performance. The channel report shows how spend and conversions split across Search, Shopping, YouTube, Display and the others. A channel with steady spend and no qualified leads needs an explanation.
  • Lead quality. Ask the sales team to compare Performance Max leads with Search leads on how many progressed to a quote.
  • Assets. Replace headlines, images and videos that rarely serve or perform poorly.

If these checks keep finding problems the controls cannot fix, the sensible conclusion may be that a well-run Search campaign suits your business better for now. Performance Max is an option to test, not a stage every account has to reach.

The takeaway

Open your Performance Max search terms and channel reports this week and check whether its best results come from people who were already searching for your brand.
